I wondered if a commander's gems could be mixed with another commander's components. Example: The commander King of Shadows (who has no gems) with, always as an example, the gems of the shapeshifter commander What would happen?

Nothing much would happen. You just get the bonus of the gems on the commander that you put it on. Although you wont be able to complete sets if you put gems on the wrong commander so unless you are sure of what you are doing, dont mix and match gems.

You get full shadow king set bonuses and 4 levels of shapeshifter commander bonus.
I would put a flank gem and only 3 shapeshifter gems, exclude the desert one I think (whichever one is weakest)
Except that isn't true at all, I'd toss the whole affair and replace it with a relic commander.

Yeah. Relic commanders are better than any unique one.

Mixing commander and castellan equipment will provide the bonuses of not only the equipment pieces, but also the set bonus up to the number of equipment pieces from that set.
So if you have, as explained previously, the King of Shadows set with the Shapeshifter gems, you will get the following set bonuses on top of the standard equipment stats.
