OK, so I think the relic pieces have been around long enough that we understand how the bons caps etc work.
What I am still trying to figure out is the best setup to create both commanders and castellans.
I'm curious what other players are doing.
For example - do you have dedicated NPC commanders that you never change apart from the hero? Or do you keep different sets for the different events?
Same with Glory invasion - do you use the same commanders as for PvP and just swap out the hero? Or you keep dedicated glory invasion ones (with different bonuses eg glory maxed), and dedicated PvP ones (glory not as important as flanks, CY bonus, speed, late detect) etc etc.
And how about Castellens? Keep the same set and just swap the hero for PvP defence vs Event defence?
What stats/bonuses per set do you find work best for all the above? Including gem bonuses
I know there is no right and wrong answers to this, that's part of the fun you can custom build your own set - but I am curious what approach other players are taking.

I have a total of 35 commanders, so for the first 8ish commanders I make these NPC sets which makes it really easy to send trains as well as I can change out the hero depending on what current event is going on.
For the next 5, these are my weaker PVP sets that I have with a glory commander so that they are easily to find for BCs/FCs and if I need more sets to send out for PVP, I can easily change the glory hero for a PVP hero and still have decent damage on my opponent. I go for the glory commanders with the best glory percentage.
Since the list of commanders shows the first 19 sets when on the attack screen, I set my best PVP commanders from 19 to 14, so that I don't have to look for them and I can send out the quickest PVP hits possible. These sets should have late army detection and be at least 130m/130r, at least 80% court yard, and 130 wall or gate and try to go for 100% moat, depending on how you want to hit.
From 20-25 sets are PVP sets I am working on, and from 26-35 are extra NPC sets or just random relic equipment for might points.
All of my castellans are PVP. I don't change them out for an NPC cast as they do quite well for the Khan and I don't participate in defending in Daymios.
The only unique sets I have left is The Crow, Master Summoner, and The Headsman (just because I like the looks).

think most players first got 10 npc commanders and make blue ones when there are enough good npc stones for them.
npc commanders do only need gate and wall and I change the hero for events. got 6 against nomad, 6 for samoerai and some against beri.
got at least 10 pvp commnders to attack al 10 invaders all at same time. you can switch hero when you attack real players.
I got some fast moving heroes at last rankings for sonder support or take far away villages on ice , fire and sand. what is now very easy since a lot of players do not have acces to those cities anymore.(html/flash)

I am gradually replacing my event sets with Relic sets now, except the original Nutcracker (not the power version) because they have a 50% cooldown reduction so are good for my two maxed Robber Barons in Green; once I have 15 maxed ones I will possibly get rid of that. I use Relic ones to level the others. Maxed towers in Ice, Sand and Fire I use relic commanders as losses are fewer and tools also.
RBs and towers don't have a relic hero specific to them so I use one with mantlet speed as an attribute to speed up progress
Then I do have heroes for specific events to put on my relic comms depending on the events. Other than Nomads/Khan as I have Phoenix Knight and Nomadic Raider comms for those which give me more tokens and rage points so I level the Khan faster with fewer hits meaning fewer skips needed
Glory and PvP events just need a change of hero.
BUT I do have 5 commanders made up of old style equipment set aside for zero cost, max speed which I use daily for support and/or stationing of troops - it saves me a fortune.
As for Castellans, the Shapeshifter casts are excellent, especially the ruby one, but need to be max teched. My Ruby one is at least as good as a relic cast (having run some tests with the help of someone else using two identical attacks on the two types of cast with identical defences in the last bead event). In theory you can have NPC casts, but the reality is that you can keep your normal cast on to withstand Khan incomings and RBs. It is a good idea to have one to use during Samurai incomings, but it's too easy to forget to change it back at the end and have some opportunist take advantage and attack you when you have a non-PvP cast installed, so take care.
And of course the castellans you cannot get with Relic equipment are the fire/loot reduction castellans for use during wars, and capture speed and duration casts if capturing ops.
